Aligning Leadership and Culture for Sustainable Growth at Pylones
A Data-Driven Coaching Journey to Break Silos and Enhance Collaboration
Project Overview
Organization: Pylones, a leading Systems & Cybersecurity company.
Company Size: 60 employees.
The Intervention: A data-driven, three-circle coaching program designed and executed by Teamentum. The program included a main coaching circle, two follow-up circles and 360 Feedback as an assessment tool.

Commercial Teams
As Pylones entered its next phase of growth, Teamentum partnered with the organization to strengthen leadership, improve cross-functional collaboration, and embed the behaviors needed to support sustainable growth.
The Challenge
As Pylones continued to grow, the leadership team recognized that technical excellence alone would not be enough to support sustainable growth. Three strategic priorities emerged: turning values into everyday habits, strengthening cross-functional collaboration, and helping managers transition to enabling leaders who empower teams, develop talent and build long-term capability.
A previous 360 Feedback revealed a baseline leadership score of 75%. While leaders demonstrated exceptional operational discipline, the data also highlighted an opportunity to strengthen enabling behaviors.
Recognizing that traditional training alone could not address Pylones’ challenges, Teamentum designed a flexible, data-backed coaching journey. The goal was not only to address the immediate challenges but also to ensure sustainable, long-term change. The intervention was built on the cyclical, 4-stage framework that is used for every Teamentum engagement: Diagnose, Design, Deploy, Measure.
The Approach
The program combined coaching, reflection, practice, and assessments, with each stage building on the one before it.
The engagement began with qualitative research involving semi-structured interviews with 14 employees across different departments and organizational levels. Key findings included:
Misalignment and communication friction between the Commercial and Technical teams.
A clear demand for empowerment, development, and participation.
A desire among employees to find greater purpose in their work.
The findings informed Coaching Circle 1, which combined individual and group coaching for the leadership team with cross-functional group coaching involving the rest of the employees.
Individual coaching helped leaders develop the confidence and practical tools needed to shift from "technical experts" to "culture enablers." Group coaching then shifted the focus from leading individual departments to leading the organization together, resulting in stronger leadership alignment and clearer, consistent messaging. Together, the leadership team co-created a shared purpose: "We make IT matter."
Cross-functional coaching brought employees from different departments together, helping them better understand one another's perspectives, build trust, and strengthen collaboration across the organization.
"The program helped me deeply understand the challenges faced by other departments, making me much more collaborative."
After a three-month application period, the 14 leaders returned for individual follow-up coaching sessions. The second coaching circle helped them reflect on their experiences, explore what worked and what didn’t, and address the challenges and questions that emerged as leaders applied new behaviors in their day-to-day work.
To measure the real-world impact of the leadership shift, a mid-point 360 Feedback assessment was conducted. Managers, peers, and direct reports provided feedback on the 14 leaders, making it a truly organization-wide process.
The results showed a 94% Leadership Score, confirming significant progress, while also highlighting Empowers and Listens as the next areas for development.
These insights informed the third coaching circle, where leaders translated feedback into practical commitments around decision ownership, employee involvement, and closing the feedback loop.
The engagement concluded with a consulting report that brought together the key findings, and observations from the coaching journey, as well as next step recommendations to help Pylones continue strengthening leadership, culture, and cross-functional collaboration as the organization grew.
Outcomes
The program helped Pylones strengthen both leadership and the way teams worked together.
Leadership Maturity: The 360 Feedback assessment recorded a group Leadership Score of 94%. Results indicate a clear positive shift, with all but one leadership behavior assessed within the desired range.
Cross-Functional Collaboration: Employee survey results showed that Commercial–Technical collaboration increased by 3 percentage points, from 76% to 79%. At the same time, cooperation response-time increased by 10 percentage points, from 71% to 81%, for Commercial teams and by 3 percentage points from 83% to 86% for Technical teams -a strong indicator of better communication.
Employee Satisfaction: According to the same survey, overall employee satisfaction increased from 85% to 88%, building on what was already a high baseline.
Based on the consulting report, Pylones decided to move forward with the following recommendations:
A unified leadership framework aligning the CEO, CTO and CCO.
Joint Commercial-Technical KPIs designed to eliminate siloed target chasing and reinforce cross-functional collaboration.
A structured framework for second-line leadership development and organizational succession planning.
The "Shared Hero Story", a new narrative where the “hero” is anyone who achieves their goals while enabling others to succeed.
Scaling Through People
By extending development beyond the leadership team and engaging employees across the organization, Pylones strengthened collaboration, clarified ownership, and built a culture better equipped to support future growth. The coaching journey created stronger leadership practices, closer cross-functional relationships, and everyday behaviors that will continue supporting the organization's growth long after the program concluded.
Is your organization scaling faster than your culture can keep up?
Teamentum partners with leadership teams to close that gap through development journeys designed around their organization's unique needs, informed by data rather than assumptions.
